I would have to dig into a pile of old schematics to see how we did it, but you could auto-sense in hardware. Just an RS flip-flop that goes one way or the other whenever a low-going bit is sensed on either one of two inputs. Obviously there are limitations to such a scheme but if your RS232 "talkers" are well behaved (not talking at the same time for instance) it's no problem...
