Let’s start with the delay10ms sub. What is the clock speed of you CPU ?
Assuming the CPU are running at 12Mhz your delay10Ms subroutine will only give you ~36us. Taking a quick look at my OPTREX data book, the shortest operational or configuration command, to a common LCD are about 40us to complete, and specially the mode set command takes about 1.64ms.
