The LCD modules default to 8 bit operation, and will tend to work from switch on.

Read the data sheet page that gives the 4-bit initialisation sequence. Especially power up risetimes, and fixed delays between the first write operations.

HD44780 and clones require you to follow this EXACTLY.

Then everything will be ok.
